The supplier produces a high-quality sample using premium materials and careful workmanship, then cuts corners in mass production — switching materials, reducing thickness/weight, or simplifying processes. The goods you approve and the goods you receive are effectively two different products.
How It Works
- Premium sample — the sample is made with better raw material, more skilled workers, and more careful QC specifically to win approval.
- Silent downgrade in bulk — in production they:
- Switch to cheaper raw materials (lower-grade steel, cotton blends, thinner leather).
- Reduce material thickness, weight, or density.
- Simplify or skip processes (fewer welds, thinner plating, weaker stitching).
- Use recycled or mixed material instead of virgin material.
- Rely on your inability to inspect — by the time you notice, the goods have shipped and payment is done.
Why It's Harmful
- Quality failure at scale — a subtle difference in each unit becomes a serious quality problem across the whole order.
- Customer loss / returns — your end customers receive a worse product than promised.
- Compliance failure — a material downgrade can fail safety or regulatory standards.
Red Flags
- Price quoted is notably lower than peers for "the same spec."
- They resist committing detailed material specs in writing.
- They won't provide a mass-production (pre-production) sample.
- Sample delivery is fast, but bulk lead time is suspiciously short.
Solutions
1. Seal the "Golden Sample"
- Produce a Golden Sample signed and sealed by both parties; it becomes the contractual reference standard.
- Keep it physically, and reference it in the contract by photo, weight, and material.
2. Demand a pre-production (mass-production) sample
- Before full production, require a pre-production sample made with the actual production line, actual materials, and actual tooling.
- Only release mass production after this sample is approved in writing.
3. Specify materials precisely
- In the contract, list exact material grade, thickness, weight, density, and process (e.g., "304 stainless steel, 1.0mm thickness, 300g/m²").
- Reference national/international standards (GB, ASTM, ISO) where possible.
4. Third-party inspection (mandatory)
- Arrange pre-shipment inspection (PSI) by SGS, BV, TÜV, or Intertek before paying the balance.
- Verify material, weight, dimensions, and function against the Golden Sample.
5. Independent material testing
- Draw random samples during production and send them to a lab to confirm material composition (e.g., steel grade, fiber content, chemical composition).
6. Penalty for deviation
- Contractually define that any unapproved deviation from the sealed sample is a defect, with a clear penalty/replacement clause.
